Cash Settlement vs Managed Repair: Which Should You Take?

At some point in a larger claim, your insurer may offer you money instead of a repair. It can look like a straightforwardly good deal — cash now, control over your own project. Sometimes it is. Often it is not, and the reasons are not obvious from the offer letter.

How the Figure Is Calculated

A cash settlement is derived from the agreed schedule of works, then adjusted. The adjustments are where the money goes:

  • Contractor margins removed. Panel rates include the contractor's overhead and profit. A cash settlement excludes them
  • Volume discounts applied. Insurers negotiate rates their panel firms accept at scale — rates you will not get as a one-off customer
  • VAT frequently excluded initially — see below

A gap of ten to thirty percent below the managed repair figure is common. That gap is not necessarily unreasonable — the insurer genuinely is not paying those margins — but it means the settlement may not cover what the work actually costs you on the open market.

The VAT Trap

Worth its own section, because it catches people out on large claims.

Insurers commonly settle net of VAT, paying the VAT element only once you evidence that the work has been carried out and VAT was actually incurred. The logic is that if you never do the work, no VAT arises.

On a £40,000 reinstatement that is £8,000 sitting outside the initial payment. If you budgeted assuming the settlement was gross, you are immediately short. Ask explicitly whether the figure includes VAT and, if not, what evidence releases it.

What You Take On

The settlement transfers risk from the insurer to you. Specifically:

  • Cost overruns. If the schedule underestimated the work, that is now your problem. Once you accept, the claim is generally closed
  • Hidden damage. Damage found once finishes come off would have been a variation under a managed repair. Under a cash settlement it is yours
  • Finding trades. Reliable contractors with availability are not guaranteed, particularly after a widespread flood event when everyone in the area needs the same trades
  • Project management. Sequencing, coordination, quality control and snagging all become your job
  • Workmanship disputes. Under a managed repair the insurer has a commercial relationship with the contractor and an interest in resolving problems. On your own, any dispute is directly between you and the trade

What You Gain

  • Control over specification. You choose materials and finishes rather than accepting panel standard
  • Control over timing. Do it now, or wait until it suits you
  • Choice of contractor. Including a firm you already know and trust
  • Flexibility to combine works. If you were planning a kitchen refit anyway, doing it alongside the repair can be efficient — though be careful not to blur what the claim funds
  • Potential to keep a margin if you can genuinely get the work done for less

When It Makes Sense

Consider a cash settlement if:

  • You already have a contractor you trust and have priced the work independently
  • The damage is straightforward and well understood, with little scope for hidden surprises
  • You have time to project manage properly
  • You want a different specification and are content to fund the difference
  • You are planning related works anyway

Take the managed repair if:

  • The damage is extensive, structural, or likely to reveal more once opened up
  • You need to be back in the property quickly
  • You do not have the time or appetite to coordinate trades
  • Cash flow matters — a managed repair means you never fund the work upfront
  • The property is unusual, period or listed, where scope is hardest to predict

Before You Accept

  1. Get your own quotes first against the agreed schedule. If independent quotes exceed the offer, you have grounds to negotiate
  2. Confirm the VAT position in writing
  3. Ask what happens if hidden damage is found. Get the answer in writing — usually it is "nothing", and you should know that before deciding
  4. Check whether accepting closes the claim entirely
  5. Do not accept while still in shock. There is rarely a genuine deadline, and the offer is negotiable
